Let's paint the picture with a concrete example. Imagine you're running a D2C hearing aid company serving customers across Germany. Here's your daily nightmare:

But if you look a little closer, it’s solving a much deeper problem:

How to make local commerce especially in high-cost, high-density cities - instant, seamless, and profitable?

Problem they are solving?

How do you deliver anything - from noodles to phone chargers across dense urban environments, profitably, within 30 minutes, while keeping all three sides of a fragile marketplace happy?

Consumers:

Convenience is king. Whether it’s dinner, snacks, or daily essentials, people want them fast and without friction. Wolt delivers just that - an intuitive app, real-time tracking, and lightning-fast delivery. In a world of short attention spans, speed and reliability are the product.

Merchants:

Small businesses want online reach but often struggle with the logistics. Wolt gives them an end-to-end solution: a digital storefront, access to local demand, and a ready-made courier network without upfront investment.

Couriers:

Wolt enables flexible earning opportunities. Anyone with a bike or scooter can log in, pick up orders, and earn with their own time, with full visibility into payouts and routes.

Sharing Economy as the principle

The whole business model is built around the sharing economy principle. Wolt doesn’t own any of the core assets involved in the transaction.

No kitchens.

No inventory.

No fleet.

Instead, Wolt smartly interconnects a three-sided ecosystem, where value is created by connecting supply and demand in real-time.

• Restaurants bring the food.

• Couriers bring the labor and mobility.

• Consumers bring the demand.

All this is run by the Decentralized Ownership - Wolt orchestrates the exchange by providing the tech, logistics, and marketplace incentives. And the whole engine is driven by Trust and Ratings - Digital reputation systems (e.g. reviews, ratings) enable strangers to transact safely.

How Wolt Makes Money?

Wolt earns revenue on both sides of each transaction:

1. Restaurant Commissions (20–30%)

Wolt takes a cut from every order placed through the platform. If you order €30 worth of food, Wolt might take €6–9, depending on the market and deal.

2. Consumer Delivery Fees

Customers pay a delivery fee, ranging from €1.90 to €3.90 in places like Berlin. This helps offset the cost of couriers.

3. Wolt+ Subscription (€4.99/month)

Wolt+ offers unlimited free delivery from eligible merchants. This increases order frequency and retention, building a predictable revenue stream.

4. Merchant Advertising

Restaurants pay to appear higher in search, home screens, or featured lists. As competition grows on the platform, this becomes a major revenue driver.

5. Retail & Non-Food Deliveries

Wolt also delivers groceries, flowers, electronics, and pharmacy items - earning commissions and premium delivery fees.

6. Dark Stores (Wolt Market)

In some cities, Wolt runs its own mini-warehouses to control inventory and margins. It's capital-intensive, but allows for faster delivery and higher profitability.

Let’s say a customer places a €30 order on Wolt. The restaurant pays Wolt a 25% commission, or €7.50. The customer also pays a €4 delivery fee. On the flip side, Wolt pays out €4.90 to the courier (including incentives) and incurs minor costs for onboarding, payment processing, and customer support.

Here’s how the unit economics breakdown on that single order:

So, Wolt earns a net contribution of €5.80 per order - a modest margin that must also cover product development, marketing, and overhead.

To stay profitable, the entire operation relies heavily on order batching, smart routing, and high transaction volume to drive efficiency at scale.

What Wolt is really doing?

As you have seen the profit margin is very thin and the whole business model depends on Unit Economics, to draw profits they want to focus on optimising the operation.

So Wolt, just like other food delivery services like Door Dash is in the Logistic space solving operationally intense problem using tech. Their core IP is in the real-time, hyperlocal logistics networks, they have developed. In simple words, if they want to serve the all 3 sides of the market, they want to highly optimise on -

• Who ordered what (and from where)

• What inventory is available nearby

• Which courier is free and close

• What’s the fastest + cheapest way to deliver it

Their core product offering is concentrated on building the logistics orchestration layer that makes thousands of micro-decisions in real time.

User Flow looks like this:

• Customers browse the Platform, pick a Merchant, and place an order.

• The Technology & Data Engine immediately assigns it to the nearest available Courier, factoring in traffic, courier ratings, distance and estimated delivery time.

• The Courier picks up from the Merchant and hands off to the Customer.

• Merchants pays Wolt a commission; Customers pay delivery (and potentially subscription) fees; Couriers earn per‑delivery fees.

• Every interaction feeds the data engine → improving matching accuracy, personalising recommendations, and refining pricing → fuelling a virtuous network‑effect cycle.
